As a result, when our decisions fail, we usually realize afterward that we ignored some important factors. In contrast, integrative thinkers actively seek out less obvious but potentially relevant factors. Although this makes problems more complex, complexity often leads to better solutions.

2. Analyzing Causal Relationships

The second step is to analyze the relationships between various factors. Traditional thinking often focuses only on direct causal relationships, such as “more A leads to more B.” However, our decisions can fail when we misunderstand these relationships. For example, hiring new consultants might seem like it would improve service capabilities, but if a lot of time is spent training them, it might actually reduce service quality.

Integrative thinkers are willing to consider multiple aspects of these relationships. For instance, a competitor’s price drop might not only affect profits but could also be a response to the threat posed by our new product. By identifying and analyzing these causal relationships, leaders can develop more nuanced strategies than their competitors, thereby gaining new market opportunities for the company.

3. Envisioning the Decision Architecture

Once you understand the relationships between key factors, it’s time to make decisions. A common approach is to break the decision into parts and assign them to different departments. However, this can lead to ignoring the bigger picture and result in a mediocre solution. Integrative thinkers don’t handle problems in isolated pieces. They consider the overall structure, how parts interact, and how one decision impacts another. They even establish a clear sequence for considering these issues to ensure a comprehensive approach.

4. Implementing Solutions

During the decision-making process, we often reluctantly accept what seems like the best choice because we want to simplify the problem, ignoring potential interesting and innovative solutions from previous steps. However, integrative thinkers do not easily accept boring or unattractive options; instead, they ask, “What else can we do?”

By thinking holistically, leaders can creatively resolve tensions in the decision-making process. This approach might lead to delays, more investigation time, and last-minute new solutions, but it often results in better outcomes.

Integrative thinking and traditional thinking lead to completely different outcomes. Integrative thinking brings more options and innovative solutions, creating a sense of endless possibilities.
